Leading Emotional Culture in Organizations

I’m in a mini-series engaging the importance of organizational culture.

I began by engaging Why Organizational Culture Matters (“Why Culture Eats Strategy for Breakfast”). In that post, I engaged the questions…

  • What Is Organizational Culture? And,
  • Why Does Organizational Culture Matter?

Based on answers to these questions I concluded that leaders must focus on both smart strategy AND healthy culture in their leadership work.

Next, I presented a case for Engaging the Emotional Side of Organizational Culture, and discussed the following:

  • Why emotional culture matters for organizations, and
  • What leaders can do to positive create and shape a healthy emotional culture.

At the end of that post I noted recommendations from Barsade and O’Neill — three key steps in this process:

  1. “Harness what people already feel”
  2. “Model the emotions you want to cultivate”
  3. “Get people to fake it till they feel it”

At this point I want to take some time to provide additional reflections around these points and encourage you regarding how you can positively shape the emotional culture of your team or organization.

Here are reflections on each of these steps.

What Can Leaders Do about It?

“Harness What People Already Feel”

Because organizational members are already experiencing and exhibiting, this also means that many are likely already exhibiting the desired emotional culture. The key from a leadership and managerial perspective is to “catch” these individuals doing the right thing.

On this point, Ken Blanchard argues that one of the most effective managerial practices is to focus on what employees are doing well—catching them doing the right thing. This practice can be applied to nurturing healthy emotional culture.  One example from the Barsade and O’Neill article was a “kudos board” used in an ICU hospital unit. It was board used to celebrate how the hospital staff embodied the desired emotional culture in their unit and organization.

“Model the Emotions You Want to Cultivate”

In addition to harnessing what people already feel, leaders and managers modeling the emotions they want to cultivate is also vital. Barsade and O’Neill provide the following managerial example:

If you regularly walk into a room smiling with high energy, you’re much more likely to create a culture of joy than if you wear a neutral expression. Your employees will smile back and start to mean it.”

“Get People to Fake It Till They Feel It”

Authenticity is important. But it is important to not only express present feelings, but to nurture other positive and healthy feelings that are productive for employees, customers, organizational constituents, and the organization as a whole. I see the authentic way of talking about this is around the language of aspirational emotional culture.

It is okay to recognize the gap between where individuals are presently and intentionally or strategically working toward the aspirational reality. Both spontaneous and strategic emotional expression is meaningful and valuable.

In many ways, this is what emotional intelligence is all about—the appraisal and expression of emotion. Emotional intelligence begins with recognizing what is happening at the emotional level in ourselves and others, and then responding to and out of these emotions in ways that are healthy and productive.

Social psychologists support the idea that conformity to group emotional expression norms is a common reality in life. Such conformity to emotional norms benefits both the individual and the organization. Based on these realities, Barsade and Olivia O’Neill recommend approaching emotional expression through what they call deep acting. In contrast to surface acting, deep acting may be used in developing long-term solutions: “with this technique, people make a focused effort to feel a certain way, and then suddenly they do.”

Emotional Cultures Do Not Improve
without Focus at All Levels

The above strategies are practical recommendations for how to proactively create and shape a healthy organizational culture in your organization, division, or team. Consistent with the above, it is important to emphasize that no organizational level is exempt from this work—especially top level management and leadership.

On this point, Barsade and O’Neill note:

Just like other aspects of organizational culture, emotional culture should be supported at all levels of the organization. The role of top management is to drive it. …it’s up to senior leaders to establish which emotions will help the organization thrive, model those emotions, and reward others for doing the same.”

Healthy Emotional Culture and You

As with most leadership endeavors, the best place to start is looking in the mirror and seeing what positive steps you can take to influence others around you. Here are a few questions to trigger your thoughts on this topic:

  • As you consider the insights on nurturing a healthy emotional culture in your organization, what can you do in the coming days, weeks, and months to make progress on your organization’s emotional culture?
  • Are there emotions you can express even tomorrow (e.g., nurturing joy through regular smiles)?
  • Are there systems you can set up that provide opportunity for individuals and organizations to better pay attention to the emotional climate and culture in your organization?

For some, this work will be natural and easy. For others, this will be hard work. In either case, healthy organizational culture includes healthy emotional culture. Take time to prioritize the emotional health of your organization’s culture in the coming days.

The Power of Vision, Part 2

I’m in a mini-series focused on the power of vision.

Last week I provided my definition of vision as a picture of a preferred future, and described the major work of leaders as communicating this picture of a preferred future in a manner that is compelling and unifying (see Part 1).

This week I want to take some time to engage why vision is so powerful.

Visioneering

In his book, Visioneering, Andy Stanley makes the following observation:

Too many times the routines of life begin to feel like shoveling dirt. But take those same routines, those same responsibilities, and view them through the lens of vision and everything looks different. Vision brings your world into focus. Vision brings order to chaos. A clear vision enables you to see everything differently.”

What Vision Provides

Building on these observations, Stanley notes that vision helps to weave four things into the fabric of our daily lives:

Passion

Vision evokes passion…. A clear, focused vision actually allows us to experience ahead of time the emotions associated with our anticipated future.

Motivation

Vision provides motivation. The mundane begins to matter. The details, chores, and routines of life become a worthwhile means to a planned–for end.

Direction

[Vision] serves as a road map…. Vision simplifies decisions making…. Vision empowers you to move purposefully in a predetermined direction.”

Purpose

Vision translates into purpose. A vision gives you a reason to get up in the morning…. Purpose carries with it the momentum to move you through the barriers that would otherwise slow you down and trip you up.”

C.S. Lewis on Empowerment — Exploring Leadership Development

Empowerment is vital for effective leadership. It is core to most of our relationships…from teaching, to parenting, to leading.

Leading People to Not Need Us

In discussing love and giving, C.S. Lewis implicitly engages the practice of empowerment. Lewis writes:

The proper aim of giving is to put the recipient in a state where he no longer needs our gift. We feed children in order that they may soon be able to feed themselves; we teach them in order that they may soon not need our teaching.”

Celebrating Growth toward Independence

This principle is not only essential for effective parenting or teaching, it is also essential for effective leading. It raises a heart-searching question for us as leaders: Are we leading our people to dependency on our leadership, or are we leading them to a place of independence and interdependence?

Recognizing Leader Struggles Along the Way

Organizational leaders who hunger for power and position will have difficulty leading followers to a place of independence. Organizational leaders who struggle with personal insecurity will struggle to free followers to this place as well.

Secure and follower-focused leaders recognize that it is a win for both their followers and their organizations to create pathways where leaders may be both developed and empowered for service.

Finding the Reward of Empowerment

Lewis continues to press his argument:

Thus a heavy task is laid upon the Gift-love. It must work towards its own abdication. We must aim at making ourselves superfluous. The hour when we can say ‘They need me no longer’ should be our reward.”

All too often, our saying “they need me no longer” is viewed as a threat rather than a reward. But true love—love that holds the importance of others and their goals alongside our own goals—will lead in such a way that both leader and follower values, goals, aspirations, and dreams may be pursued.

Developing and Deploying Emerging Leaders

In reality, leaders who get the concept of developing and deploying their people do not work themselves out of a job, for such leaders are constantly creating new opportunities for new developing leaders. Great leaders create space for others to flourish. Great leaders identify potential, develop this potential, and release this potential into new roles and opportunities.

Leadership development does not need to be a zero sum game. Thriving organizations and entrepreneurial communities benefit from a regular flow of developed and empowered leaders released into new opportunities.

Follower Motivation and Leader Humility

The challenges leaders face in developing motivation and empowerment among followers are many.

There may be challenges in the interpersonal or dyadic relationship between individual leaders and followers. There may be challenges within the team or group environment at any of the forming, storming, norming, or performing stages. There may be challenges at the level of organizational systems within which leaders and followers are embedded. Or, there may be challenges external to the organization such as a difficult economic environment straining follower and leader expectations of performance.

Beginning with Leader Self-Reflection

While each of these levels may be challenges to motivation and empowerment, leaders should begin by considering their own role in leadership challenges. In a previous post I argued that Effective Leadership = Effective Self-Leadership. When leaders face challenges in motivating and empowering followers it is important to first look to themselves as leaders—to begin seeing how they personally may have contributed to demotivating followers. The Bible makes this priority personal: “Why do you see the speck that is in your brother’s eye, but do not notice the log that is in your own eye?” (Matthew 7:3).

As a leader,
are you prone to look first to the proverbial speck in a follower’s eye,
or the log in our own eye?

Avoiding the Fundamental Attribution Error

In challenging times it is easy to look to others or our environment and assign fault to them. This tendency is described by some as the fundamental attribution error or actor-observer bias. But thoughtful leaders are self-reflective leaders. They resist the fundamental attribution error and consider how they personally may be contributing to a problem and how followers may be impacted by their environment. They are leaders willing to look first to their contribution to a situation and work out from there to other relevant contributing factors.

Desiring Personal Humility

In light of such logic, we might argue that the greatest challenge to motivating and empowering followers is me and you. It is about self-reflection and self-leadership first. Jim Collin’s notes this point in his book Good to Great. At the heart of Collins’ work is the concept of level five leadership. Collins describes Level Five Leaders as having a unique blend of both professional will and personal humility. With such a blend, a leader has the self-confidence and self-efficacy to own that they do not have all of the answers and that they have less control than they may have originally thought. They also are willing to look into the mirror and see what their contribution is to the lack of motivation among followers.

Pressing Forward with Personal Humility and Follower Motivation

As leaders engage in personal reflection, embrace a spirit of humility, and acknowledge their own contribution to challenges … powerful result emerges. Rather than thinking less of leaders, followers generally grow in their respect for leaders who demonstrate authenticity and a willingness to own their part in challenges. Along this path, leaders begin by truly recognizing where actual power lies—with the wider organizational membership and not just leaders. From this place, leaders are able to motivate followers in authentic and meaningful ways. This motivation may take the form of genuinely valuing and developing people. It may also take the form of channeling followers to orient their attention on vision and performance that matters to them and the organization.
