Leading Organizations Fit for People

Organizations are increasingly utilizing data-based approaches to decision making. These approaches provide helpful insights for organizational leaders aiming to be responsive to their constituents and markets.

Losing Sight of People

Noting this trend from a marketing perspective, the following quote from a recent Harvard Business Review article identifies a hidden danger such approaches:

“As marketers continue their love affair with analytics,
there’s a danger that they’ll lose sight of their customer’s humanity.”

In marketing circles, the “4 P’s” of marketing are often emphasized:  Products, Price, Place, & Promotion. In my MBA program, my Marketing Management professor emphasized that those leading in the realm of marketing must not forget about a fifth “P”—People.

Servant Leadership in the Organization

Whether in the realm of marketing or in broader discussions of organizational leadership, such insights are vital. Leaders must remember the priority of people in the work of lead. Leaders must never lose sight of the humanity of their followers, team members, customers, and constituents.

From a servant leadership perspective (Find my blog series on Servant Leadership here), the core of effective leadership involves putting the needs of followers before the self-interest of leaders. But such principles of leader-service are not just about certain leadership roles. It involves looking at the totality of the organization and working hard to keep the focus on people.

Management 2.0

Gary Hamel discusses such principles around the concept of what he calls Management 2.0. At the heart of Management 2.0 is asking the question of whether or not our organizations are fit for human beings.

The industrial revolution brought about significant management strides that contributed to increased levels of organizational performance. But such strides often came with a cost of dehumanizing organizations.

Within the Management 2.0 movement, organizations are again seeing significant change in management that contributes to increased performance. In contrast to previous approaches to management, these recent changes focus on advancing organizational goals while also recognizing and working with people’s humanity. They focus on making organizations that are fit for human beings, not just fit for organizational output.

Principles of Management 2.0

Principles often associated with Management 2.0 often include the following:

  1. Openness
  2. Community
  3. Meritocracy
  4. Activism
  5. Collaboration
  6. Meaning
  7. Autonomy
  8. Serendipity
  9. Decentralization
  10. Experimentation
  11. Speed
  12. Trust

Leading Organizations Fit for People

Groups vs. Teams: What’s the Difference?

“A group becomes a team when each member is sure enough of himself
and his contribution to praise the skills of the others.”
– Norman Shidle

Most people participate in some form of a team or group on a regular basis. This happens through recreation in the realm of sports and clubs. This happens on the job as people come together to get things done within organizations.

Although you likely have been part of both groups and teams in the past, do you understand the difference? What are the key distinctions between a group and a team?

Defining Teams

Larson and LaFasto describe three basic characteristics of teams.

  1. Two or more people
  2. Specific performance objective or recognizable goal to be attained
  3. Coordination of activity among the members of the team is required for attainment of the team goal or objective

Independent or Coordinated Effort

Larson and LaFasto’s third point is the key to answering our question.

  • Groups organize around individuals bringing together independent work in light of individual goals.
  • Teams organize around individuals bringing together coordinated work in light of collective goals.

Valuing Both

I highly value teaming done well. However, there is a time and place for both groups and teams.

Groups are generally more helpful for quickly and efficiently getting things done in the context of a temporary working relationship. When individual and independent work can be brought together to advance the individual goals of multiple parties, then a group is an efficient way to work together. Many of the group projects and assignments I’ve completed over the years of my schooling fit into this group model.

Teams are generally more helpful for taking on bigger projects over a longer period of time. When the outcome requires coordinated work being brought together to advance collective goals that will be collectively evaluated, then a team is the most effective way to work together. Although teaming done well tends to take more time than working as a group, this extra time investment pays off in the quality of the team’s performance.

Speed or Quality

  • Groups are best when the stakes are lower and speed is the key.
  • Teams are best when the stakes are high and quality is more important than speed.

“If you want to go fast, go alone. If you want to go far, go together.”

– African proverb

This African proverb sums it up well. Though most of us want to go fast AND far, usually we have to prioritize one over the other. Groups help us go fast. Teams help us go far.

People or Production — Getting Things Done while Caring for People

People or Production

In management studies, there is a rich history of work engaging the importance of focus on people and results.

— A Concern for People is characterized by leaders or managers emphasizing and recognizing the needs of followers, and then working to meet followers in these areas of need.

— A Concern for Production or Results is characterized by leaders emphasizing organizational objectives and what the best pathways are for meeting these goals and objectives.

Engaging Leadership Style

The “Ohio State” studies, and the “University of Michigan” studies on these themes were complemented by what is known as Blake and Mouton’s Managerial Grid. Based on the categories of concern for people and concern for production or results, Blake and Mouton’s categorizes leaders in the following manner:

  • Impoverished (low results/low people)
  • Authority-Compliance (high results/low people)
  • Country-Club (low results/high people)
  • Middle-of-the-Road (med. results/med. People)
  • Team (high results/high people).

People and Production

As leaders, it is easy to feel this tension between a focus on results or a focus on people. Many times, managers and leaders view it as a mutually exclusive decision. Either the focus will be on results, or the focus will be on people.

Thankfully, contemporary models of leadership are emphasizing the priority of both. Both people and production are valuable, and in fact the two serve each other in a healthy organizational system.

Chicken or Egg

But what comes first. Must a leader prioritize one over the other, even though both are valuable? Generally, transformational models of leadership emphasize change and getting things done. These approaches emphasize results along with individualized consideration as a necessary part of the leadership approach. This commitment to organizational goals is seen as the best way to meet the needs of people.

Servant-oriented models of leadership emphasize a commitment to people. These approaches emphasize a commitment to serving the needs of people as primary. This commitment to people is seen as the best way to accomplish organizational goals and objectives.

A Matter of Emphasis

It really comes down to a matter of emphasis. Both people and production are a priority. Both followers and goals are essential. But which is the best way to meet these aims. For the time being, I land on the side of emphasizing people first, and seeing this as the best way to also get things done.

Thankfully, there is a growing body or research helping us understand this relationship between goal-orientation and follower-focus.

Pursue both. Leaders who value and develop their people will have a solid community ready to meet organizational goals. Leaders who work with their community to get things done will have healthy organizations that provide stability for their people. Both are a priority, so lead well toward both of these ends.

C.S. Lewis on Empowerment — Exploring Leadership Development

Empowerment is vital for effective leadership. It is core to most of our relationships…from teaching, to parenting, to leading.

Leading People to Not Need Us

In discussing love and giving, C.S. Lewis implicitly engages the practice of empowerment. Lewis writes:

The proper aim of giving is to put the recipient in a state where he no longer needs our gift. We feed children in order that they may soon be able to feed themselves; we teach them in order that they may soon not need our teaching.”

Celebrating Growth toward Independence

This principle is not only essential for effective parenting or teaching, it is also essential for effective leading. It raises a heart-searching question for us as leaders: Are we leading our people to dependency on our leadership, or are we leading them to a place of independence and interdependence?

Recognizing Leader Struggles Along the Way

Organizational leaders who hunger for power and position will have difficulty leading followers to a place of independence. Organizational leaders who struggle with personal insecurity will struggle to free followers to this place as well.

Secure and follower-focused leaders recognize that it is a win for both their followers and their organizations to create pathways where leaders may be both developed and empowered for service.

Finding the Reward of Empowerment

Lewis continues to press his argument:

Thus a heavy task is laid upon the Gift-love. It must work towards its own abdication. We must aim at making ourselves superfluous. The hour when we can say ‘They need me no longer’ should be our reward.”

All too often, our saying “they need me no longer” is viewed as a threat rather than a reward. But true love—love that holds the importance of others and their goals alongside our own goals—will lead in such a way that both leader and follower values, goals, aspirations, and dreams may be pursued.

Developing and Deploying Emerging Leaders

In reality, leaders who get the concept of developing and deploying their people do not work themselves out of a job, for such leaders are constantly creating new opportunities for new developing leaders. Great leaders create space for others to flourish. Great leaders identify potential, develop this potential, and release this potential into new roles and opportunities.

Leadership development does not need to be a zero sum game. Thriving organizations and entrepreneurial communities benefit from a regular flow of developed and empowered leaders released into new opportunities.

People, Planet, and Profit — Business Leaders and Sustainable Economics

Today I had the pleasure of meeting with a group of business and political leaders at the United States Capitol in Washington, DC. Facilitated by The Washington Institute, a group of leaders who are interested in the integration of faith and work gathered to hear insights from key leaders in Washington.

Economics of Mutuality

One of these senior business leaders was Jay Jakub of the Mars Corporation who shared a great deal about the corporation’s thinking on the economics of mutuality. Jakub began by noting that if you want to make money for a year you ask one set of questions, but if you want to make money for 100 years you ask different questions. The 100-year questions revolve around mutuality and sustainability, and challenge the purely profit-driven approach to business rooted in Milton Friedman’s economic theory.

A Triple Bottom Line

To summarize the in-depth presentation we heard, Mars is aggressively piloting and pursuing a Triple Bottom Line approach to business and economics.  While a single bottom line approach is the norm in most business—particularly within publicly traded companies—Mars and other corporations are growing in also taking the bottom line of people and planet seriously as well. Taking profit, planet, and people seriously in the corporate environment means identifying and implementing metrics to measure performance in all three bottom line variables of People, Planet, and Profit.

Triple-Bottom-Line

The Triple Bottom Line & The Economics of Mutuality

Myopic Economics

Economic approaches that isolate only one of these variables will err. A profit-only approach to business burdens people and damages the environment. A planet-only approach to business often is unsustainable because it is not profitable, and because the lack of sustainability will not serve people. A People-only approach sounds helpful, but often lacks environmental consciousness and likely will fail in the long run due to an absence of profitability.

Holistic Economics

The key insight I took away from this interaction with Jay Jakub is to pursue business economics in a holistic manner. Pursuing only one bottom line priority is myopic (People, Planet, OR Profit) and is driven by short term questions in pursuit of short term solutions. In contrast to a myopic and short term approach, pursuing the Triple Bottom Line of People, Planet, and Profit leads to a business economic model that is bearable, equitable, viable, and ultimately sustainable.

I’m hopeful that Mars and many other companies will make a successful transition from the single bottom line to the triple bottom in the next decade. Societal, economic, and human flourishing in our world under God’s care will benefit greatly from such transformation!
