Last week, I provided an overview of 9 Effective Leadership Practices. Servant leadership is not just a good idea. It works. The 9 effective leadership practices highlight various dimensions of servant leadership that are correlated with effectiveness in the team context.

Beginning with Authentic Leaders

The first grouping of servant leadership practices presented in the model emphasize the importance of beginning with authentic leaders who are able to foster collaboration. In this first cluster of servant leadership practices, leadership behaviors associated with effective teams include: (1) modeling what matters, (2) engaging in honest self-evaluation, and (3) fostering collaboration.

Practice 1: Modeling what Matters

In this post, we will spend time briefly unpacking the first leadership practice: Modeling what Matters.

Modeling what matters is similar to the leadership practices that other researchers have identified as well. Bass and Avolio engaged the concept of “idealized influence” associated with transformational leadership theory. Kouzes and Posner engaged the concept of “model the way” as a key practice exemplary leadership.

Inauthentic leaders can demand of followers what they as leaders are unwilling to do. Authentic leaders, however, must model what matters and be willing to “practice what they preach” when it comes to expected organizational behavior.

Actions Speak Louder than Words

On this point, research participants noted that modeling what matters “is the primary and most effective way to communicate the organization’s mission, values, and ethos,” and that “actions communicate much more loudly than words” when it comes to organizational values.

Reinforcing the importance of this leadership practice, Max De Pree argues that “clearly expressed and consistently demonstrated values” are often the most important factor in facilitating the important relationship between leaders and followers.

Model what Matters for Your People

While it may be tempting to just dictate or tell followers what to do, the best leaders understand the importance of action. Leader behaviors provide a powerful example for followers. Are we modeling what matters when it comes to expected organizational behavior?

Leaders don’t just use words in their communication. Leaders communicate, for better or for worse, through their actions. So leader, be sure to model what matters for your community. Allow your actions to provide a crystal clear message that is consistent with your words and calls followers to a higher level of engagement with your organization’s mission.

9 Effective Leadership Practices

Servant leadership is a good idea. The core of servant leadership is about leaders placing follower needs at the highest priority level. Most would agree this is a good idea. The question many do raise, however, is whether or not this good idea is also effective?

Thankfully social science research methods can help us. One of the benefits of social science research is its capacity to confirm the utility or effectiveness of practices that are inherently valid philosophically or biblically.

Good Ideas that Work

For instance we do not need research to inform us that humility is important for individuals and leaders; this is an argument that may be made practically, philosophically and biblically. The validity and importance of humility may be argued apart from research. However, research can come alongside logic and experience to confirm the utility or effectiveness of an idea like humility. This is what was found by Jim Collins in his research on Level Five Leaders. Not only is leader humility ethically-good and biblically-consistent as an idea—an argument that may be made biblically, philosophically, and practically—Jim Collins found through research that leader humility is also effective.

Servant Leadership: An Good Idea Whose Time Has Come

A similar argument may be made for understanding servant leadership. The importance and validity of servant-oriented leadership practices can be argued ethically, morally, philosophically, practically, and biblically apart from questions of its utility and effectiveness. However, it is powerful when leadership practices that are ethically-good and biblically-consistent are also found to be effective.

While servant leadership is a good and values-based model of leadership practice—and this alone is enough for leaders to utilize servant leadership practices—it is also helpful to know that servant leadership is effective. And indeed it is. Servant leadership is not only a good idea. It works.

9 Effective Leadership Practices

So what characterizes servant leadership? What leader behaviors are consistent with servant leadership practice?

Here are 9 core leadership practices that I’ve identified as not only good ideas, but also as effective.

Leadership, Work, and the Priority of Purpose

Purpose matters. As evidenced by the popularity of Rick Warren’s The Purpose Driven Life—a book that has sold over 30 million copies—people have an innate desire to know that their lives matter and that their lives are shaped by a sense of purpose. One CEO, Dave Dillon, expressed it this way: “All human beings want to find meaning in their lives.”

Purpose and Leaders

While purpose is a priority for all human beings engaged in all types of work, purpose holds unique importance for leaders. Why is this? Leaders have an important role to play in shaping the culture and direction of the organizations they lead. Will this culture and direction be shaped by an anemic vision of life and organizational purpose, or will it be shaped by a vital sense of purpose and mission that connects to something larger than themselves and contributes to the flourishing others?

Engaging the importance of purpose for leadership, Bill George, former CEO of Medtronic, asks the following questions: “What is your True North? Do you know what your life and leadership are all about, and when you are being true to yourself?

Personal and Organizational Purpose

Although this begins with a personal sense of purpose for leaders, this “True North” purpose is vital at both the personal and organizational levels. Does the leader personally have a sense of purpose guiding their life? Does the leader also see a greater sense of purpose in the work organizationally? Understanding purpose at both the personal and organizational levels is vital for leaders and followers alike.

Theologically-Based Purpose

Amy Sherman provides thoughtful reflection on purpose and vocation in her book Kingdom Calling: Vocational Stewardship for the Common Good. In discussing the core of Christianity Sherman writes: “The gospel of the kingdom tells us not only what we’re saved from, but also what we’re saved for. We have purpose, we have a sacred calling, we have a God-giving vocation….”

In other words, God has made, shaped, and redeemed our lives for a purpose. The Bible reminds us that “we are his workmanship, created in Christ Jesus for good works, which God prepared beforehand, that we should walk in them” (Ephesians 2:10). Because of the gospel, our lives are not only moving away from something but our lives are to be oriented toward and for something as well.

Practically-Effective Purpose

Not only is purpose in work and leadership a theologically grounded idea, it is also practically effective and backed by a growing research base. In another post I highlighted the work I’ve been doing with the Purpose in Leadership Inventory (PLI). Along with additional leadership variables such as goal-orientation and follower-focus, the variable of purpose in leadership is showing strong statistical relationships with other important variables. Purpose in leadership—a leader’s sense of personal and organizational purpose—is significantly related to leadership effectiveness, follower job satisfaction, follower organizational commitment, and follower sense of person-organization fit.

Identifying Your Purpose

Amy Sherman argues that our vocational sweet spot is found at the center of three domains: (1) God’s priorities, (2) personal passions and gifts, and (3) the world’s needs. Understanding this vocational sweet spot goes a long way in understanding one’s purpose. Bill George makes a similar affirmation arguing that “following your passions will enable you to discover the purpose of your leadership.”

Understanding your purpose as a leader is not simply about personal fulfillment. Understanding your purpose and how this relates to the organization you serve shapes the lives of others. Leader purpose helps followers to be more satisfied in their work, have a better sense of their fit in the organization, and have increased commitment to their work and to their organization.

Taking the Next Step with Purpose

So what is your purpose? What is the “True North” that guides you in your life, work, and leadership? Whether taking to time to read a book such as Bill George’s True North, or engaging with a peer or coach who may help you better clarify your vocational sweet spot and sense of purpose, purpose needs to be a priority. Take time to prioritize reflection on purpose in your life, leadership, and work in the coming days.

Easter, The Gospel, & Virtuous Leadership

Easter week is just around the corner as I write this post. At the heart of Easter is the message of the gospel. In this brief post, I’d like to make some connections between the core message of Easter and leadership practice.

Ethics matter for those working at diverse organizational levels. But ethics especially matter for leaders.

We want to know that what our leaders say is true. We want to see that the actions of our leaders are consistent with what they say as leaders.

General Ethical Approaches

Though certainly an oversimplification of ethical theory, we can argue that there are three primary approaches to ethics:

  • Virtue Ethics
  • Duty Ethics
  • Utilitarian Ethics

Here is a brief overview of these approaches drawn from an article I wrote with a colleague:

  Virtue Ethics Duty Ethics Utilitarian Ethics
Key operational question Who ought I to be? What ought I to do? What brings the greatest happiness to the greatest number?
Definition of Happiness Fulfilling one’s purpose or function Adherence to moral absolutes Maximization of pleasure, absence of pain

  • A utilitarian approach to ethics bases decisions on what brings the greatest happiness to the greatest number.
  • A duty-based approach (or deontological approach) to ethics bases decisions on what one ought to do.
  • A virtue-based approach to ethics bases decisions on who one ought to be.

The Priority of Virtue Ethics

While there are supporting arguments for each of these ethical paths, I find that the most effective form of ethical practice is grounded in virtue-oriented approaches. Why is this?

In times of crisis and ethically challenging circumstances, people will tend to do what is natural to them. They will act in accordance with who they are. Because of this, the most powerful approach to ethics is one that takes seriously the formation of ethical people at a level of virtues and character.

Though we need moral guidance (a deontological and duty-based approach), the capacity to act on this comes from moral fortitude (an ontological and virtue-based approach).

Virtuous leadership requires virtuous leaders. Ethical leadership requires ethical leaders.

Because of this, a foundational question in this discussion is how does one become a virtuous person/leader?

The Gospel and Virtue Ethics

I don’t want to imply that only Christians may be virtuous leaders. Certainly, we can all think of Christians we know who have not acted virtuously and those of other non-Christian commitments who do act virtuously.

I do want to emphasize that the Christian gospel provides a powerful answer to the question of how one becomes a virtuous person/leader.

At the heart of Easter is the gospel. The gospel centers on the person and work of Jesus Christ. Jesus’ death on the cross, remembered in the heart of Holy Week, is at the center of the Christian faith. Jesus died on a cross to pay the penalty for sinful people and to restore wholeness to our broken world. Those who trust in Jesus’ work on their behalf are offered forgiveness for their sins and are welcomed into both God’s family and God’s mission of restoring and healing a broken world. At Easter, we celebrate not only Jesus’ death, but also his being raised to life three days later to demonstrate His power over sin and death.

So How Does this Relate to Virtue-Based Leadership?

The gospel is not about good, moral, or virtuous people offering themselves to God. The gospel is about sinful, immoral, and broken people being made new by Christ’s work in their lives.

We can never be good enough, moral enough, or righteous enough to make ourselves right before God. Only God’s work in us by the gospel can do that.

What does this mean for a Christian approach to virtue ethics?

Rather than seeking to be virtuous in order to make ourselves right before God, in the gospel we yield to the God who is able to make us right before him.

The gospel does not lower the ethical bar. The gospel does not say that sin and unethical leader behavior doesn’t matter. Rather, the gospel gives us a pathway for changing us from the inside out. The gospel gives us a hopeful path on which we can start to see change. The gospel gives us a credible answer to the question of how one may become a virtuous person/leader.

The answer is not in our own virtuous behavior, but rather in looking to the God of Easter who is able to do in us what we are not able to do ourselves.

Collaboration: The Benefits, Bottom Line, & Basics

In a previous post I focused on the importance of removing the “I’s” from teams. Certainly there are important barriers to effective teamwork that need to be addressed, but pressing through such barriers is worth the effort. Here is a quick overview of the benefits, bottom line, and basics of collaboration.

The Benefits of Collaboration

Engaging a related topic to teamwork—collaboration—a recent article in the Harvard Business Review highlights benefits to collaboration in the professional service sector. In this article, Heidi Gardner identifies collaborative work across expertise boundaries as a key path for addressing complex issues and increasing overall profitability. In this study, collaborative models were associated with increased margins, increased client loyalty, and increased competitive edge.

The Bottom Line of Collaboration

Emphasizing this point, Gardner writes: “For a firm, the financial benefits of multidisciplinary collaboration are unambiguous. Simply put, the more disciplines that are involved in a client engagement, the greater the annual average revenue the client generates.” Although there is a learning curve in moving toward collaborative practices, Gardner reminds readers that on this front “perseverance pays off.”

Although I see great value in the use of teams on multiple level, it is helpful to note that the collaborative edge of team practice also proves to be effective from an economic perspective.

The Basics of Collaboration

Gardner provides a few specific recommendations for those seeking to increase their use of collaboration.

  • Don’t squeeze your team members “…be fair to the partners you invite onto your team.”
  • Deliver what you committed to on time, without reminders.
  • Communicate openly.

While there are many factors that contribute to effective collaboration, these are helpful reminders. I appreciate the affirmation of collaborative practice in this piece by Gardner.

8 Practices of Effective Executives — From Knowledge to Action to Accountability

What makes an effective executive?

Responding to this question, Peter Drucker wrote that great chief executives in history often did not have stereotypical leader charisma or similar personalities, attitudes, values, strengths, or weaknesses. Drucker argues that what they do have is commitment to eight core executive practices.

  1. They asked, “What needs to be done?”
  2. They asked, “What is right for the enterprise?”
  3. They developed action plans.
  4. They took responsibility for decisions.
  5. They took responsibility for communicating.
  6. They were focused on opportunities rather than problems.
  7. They ran productive meetings.
  8. They thought and said “we” rather than “I”.

At the heart of these practices put forward by Drucker is a commitment to getting the right things done in the right way. In order to get the right things done in the right way, effective executives need to:

  • Get the knowledge they need,
  • Translate this knowledge into action, and
  • Ensure accountability for this action across the organization.

If you are responsible for executive leadership in a community, Drucker’s eight core executive practices provide practical insight on moving from knowledge, to action, to accountability. Leader Resiliency … Face Reality, Find Meaning, Forge a New Path

One of my areas of research is examining the role of resiliency in leadership. Here’s a link to an overview of one of my recent academic articles focused on the role that obstacles and resiliency play in the development of leaders (Management Research Review, Vol. 37, Iss. 5, pp.466 – 478).

In our research, we found that a variety of developmental assignments, relationships, experiences, and training were associated with increased levels of leader resiliency. Often, these developmental variables take the form of personal and professional obstacles that build resiliency in leaders.

What is Resiliency

Resiliency is about the capacity to bounce back after difficulty. Resiliency is about the capacity to persist through and overcome diverse challenges in life and leadership.

In this day and age, resiliency is increasingly important for leaders. Our world abounds with uncertainty, and it is individuals and leaders who are able to bounce back and make the best of difficult circumstances who will thrive in the days and years ahead. This is what resiliency is all about—persisting, or even thriving, in the midst of difficulty.

How Resiliency Works

Engaging the theme of How Resilience Works, Diane Couto argues that resilient people possess three defining characteristics.

  1. Resilient People Face Down Reality: “…coolly accept the harsh realities facing them.”
  2. Resilient People Search for Meaning: “…find meaning in terrible times.”
  3. Resilient People Continually Improvise: “…have an uncanny ability to improvise, making do with whatever’s at hand.”

These characteristics are vital for leaders today. Facing down reality means accepting the harsh realities and facts in front of us, but doing so in a way that finds meaning and purpose in the chaos.

The Stockdale Paradox

Jim Collins referred to this tension between facts and faith as “The Stockdale Paradox.” The Stockdale paradox, named after Admiral Jim Stockdale, is based on the observation that those who survived in the most difficult of circumstances (such as prisoners of war) do so by both confronting the most brutal facts of one’s current reality AND retaining faith that one will prevail in the end. It is not merely choosing optimism OR pessimism—it is the experience of embracing BOTH difficult facts along side optimistic hope.

Brakes Break for a Reason”

My wife took me to a movie last night entitled The Hundred-Foot Journey. It is the story of the Kadam family who left India for a new life in France. As the story unfolds, this new life begins in a French village due to their vehicle breaking down. Overlooking this village, and through the events that follow, the family embraces their reality that “Brakes break for a reason.” Through embracing the reality in front of them, the Kadam family finds meaning in the moment and forges a new and hopeful future for their family.

It was a beautiful movie, and in a simple way depicts this tension between facing down reality and finding meaning in the midst of reality.

Purpose in Leadership

This tension is one of the reasons I’m passionate about “Purpose in Leadership.” Leaders who are able to make sense of the world around them—to find meaning in the face of the mess—often are characterized by a resiliency that allows them and their organizations to thrive in the midst of great difficulty.

Creative Improvisation

This blend of finding meaning in the face of reality sets the stage for Couto’s final observation—the ability to improvise and make do with what is at hand. Resilient leaders face reality from a place of purpose and meaning, and from this place engage the resources around them (human, physical, structural, financial, etc.) to resolutely move forward toward their driving purpose.

Because the future is always being created as we go, leaders learn to improvise along the way. They respond to the needs around them. They collaborate with the people and resources at hand. They find unique and creative pathways forward to accomplish their goals in new ways.

Change is an unavoidable reality in organizational life. Like death and taxes, change is part of life whether we like it or not.

Continuity & Change

One of the key thought leaders on managerial theory in the 20th century was Peter Drucker. Peter Drucker regularly emphasized the importance balancing continuity and change in thriving organizations. Organizational leaders have the responsibility of guiding their organizations in such a way that communities both benefit from time-tested practice (continuity) as well as creativity and innovation (change).

Because change is a reality leaders must engage, it is vital that leaders understand not only their goals in a change process, but also the forces that are working against change.

Hindrances to Change

I’m teaching a graduate course on organizational leadership this semester. Yesterday, our lecture focused on barriers to change. From change theorists like Kurt Lewin on to others today, it is argued that change may only take place if the driving forces working toward change are greater than the restraining forces working to maintain the status quo.

In light of such perspective on change, leaders must be aware of the significant forces, barriers, and hindrances working against change.

I see hindrances or barriers to change grouping around four primary domains:

  1. Intrapersonal Dynamics: barriers that are related to individuals
  2. Interpersonal Dynamics: barriers that are related to the interpersonal relationships between individuals
  3. Team & Organizational Dynamics: barriers related to team and organizational systems and structures
  4. Socio-Cultural or Environmental Dynamics: barriers related to the larger context within which organizations are embedded

In order to better understand the restraining forces at work against change, I present these 37 barriers to change grouped around the four above noted domains.

Intrapersonal Dynamics

  • Fear of Failure (Personally)
  • Risk Adverse
  • Complacency
  • Fear of Increased Responsibilities
  • Unwillingness to Experience the Discomfort of Change

Change is a reality in our world. Leaders who grow in their awareness of the barriers and restraining forces working against change will be better positioned to find solutions and carve out a positive change pathway for their community. Strategic Foresight: The Past, Present, and Future Focus of Leadership

Clarity and foresight are essential leadership characteristics. Organizations and teams need leaders who can see clearly in the midst of confusing organizational and environmental realities.

THE VUCA WORLD

We are increasingly experiencing what some refer to as a “VUCA” world of Volatility, Uncertainty, Complexity, and Ambiguity. More than ever, we need leaders with vision, clarity, and foresight.

FORESIGHT

Larry Spears argues that foresight is one of Robert K. Greenleaf’s core characteristics of servant leaders. Of foresight, Spears notes:

Closely related to conceptualization, the ability to foresee the likely outcome of a situation is hard to define, but easy to identify. One knows it when one sees it. Foresight is a characteristic that enables the servant-leader to understand the lessons from the past, the realities of the present, and the likely consequence of a decision for the future.”

THE PAST, PRESENT, AND FUTURE FOCUS OF FORESIGHT

This thread of learning from the past, observing the present, and anticipating the likely consequences of decisions on the future is critical. Focusing on only one of these areas can lead to leadership blind spots. Using and embracing all of them brings holistic perspective to leadership.

Past: The past is full of lessons, but it is not where we live. We must look to the past. We must listen to the past. We musts learn from the past. But, we must not live in the past. We must not only celebrate the past glory days of our organizations and communities.

Present: We must be present in the moment we’ve received, fully engaging the lives and mission we’ve been given as individuals and as organizations. At the same time, we must not be short-sighted and only live for the moment.

Future: Similarly, we must look to the future in light of the lessons of the past and present. We must anticipate and make course corrections based on likely outcomes and anticipated scenarios. But, we must not only look to the future. We can be so future-oriented that we miss the people and opportunities that are right in front of us. We must not live in the future, but rather look to the future for insights that inform the present.

STRATEGIC FORESIGHT

Although all organizational members benefit from looking at the past, present, and future, leaders in particular have this as part of their core job responsibilities. Leaders must learn from the past and present and look to the future with strategic foresight.

Foresight is not about looking into a crystal ball to see the future. Foresight is about actively learning. It is about playing out future possibilities and scenarios in our minds based on the past and present knowledge we have of our organizations and world. It is about identifying with clarity what will be the likely future outcomes of decisions we make in the present.

FORESIGHT FOR TODAY

In other words, although foresight is looking to the future, foresight serves the present. Leaders look to likely future possibilities based on diverse possible decisions and scenarios, and then they return to the present to guide present-day decision making in light of this future-looking foresight activity.

You Are Not Alone — Interdependence and Dependence in Leadership

How do you begin your day as a leader? I recently heard a friend share his leadership challenge of “waking up with the steering wheel in his hands.” Perhaps you can identify with this metaphor.

As leaders, it is all too easy to mentally and emotionally dive into our daily to-do list the moment we wake up. This level of all-in leadership engagement often continues throughout the workday and beyond. While understandable, such engagement can adversely effect us on multiple levels — our personal well-being, our interpersonal availability, and our team/organizational productivity.

In light of this challenge, we need to be intentional in finding time for pause, perspective, and refreshment in our day-to-day leadership responsibilities. I plan to write on several pathways for this intentionality in future posts, but I begin with this point — Remember You are Not Alone

Awareness of Our Finitude

Leaders are often wired toward independence … toward going it alone in the task of leadership. Thankfully, the practical nature of human limitation reminds us that we cannot do it all on our own. Leaders are reminded daily that there are only 24 hours with which to work. Leaders are reminded daily that our bodies need food to eat and the rest of sleep. Our finitude reminds us that going it alone is neither practical nor beneficial within the context of leadership.

You Are Not Able to Do it Alone”

Moses faced such limitations multiple times in his life and leadership. At one point, Moses’ father-in-law Jethro stepped in and challenged Moses’ independent approach to leading: “What you are doing is not good. You and the people with you will certainly wear yourselves out, for the thing is too heavy for you. You are not able to do it alone” (Exodus 18:17-18).

Thousands of years later, leaders are still battling this reality Moses faced. So how can we work against this tendency? A quick answer to this is we need to remember that we are not alone.

Interdependence and Dependence

First, as with Moses, we have other people within our communities with whom we are able to partner in meeting the goals that matter to our organizations. As with Moses, we need to learn healthy interdependency in our leadership. We rise to greet the day with a community of people who are likely much more willing to partner with us than we think. We rise to family, friends, and associates with whom we may link arms and work toward the goals that matter most to our organizations.

For some communities, cultivating this interdependency means that leaders need to equip and empower volunteers. For other communities, this means equipping and empowering staff and coworkers with whom we serve on a common mission. As with Moses, we need to resist our tendency to go it alone. We must look for authentic partners with whom we may work and serve.

Second, as with Moses, we may rise to greet the day with a heavenly father who is ready to lead and guide us. As with Moses, we may learn our healthy dependency on God in life and leadership. Although leaders have a tendency to “wake up with the steering wheel in their hands,” leaders who are mindful of God’s presence recognize that they are not alone even when no one else is around.

On this point of remembering God’s presence, I appreciate a prayer of St. Patrick. Here are some excerpts from this prayer:

I arise today through the strength of heaven….

I arise today through
God’s strength to pilot me,
God’s might to uphold me,
God’s wisdom to guide me….

Christ shield me today against wounding.
Christ with me, Christ before me, Christ behind me….

I arise today
through the mighty strength of the Lord of creation”

Though sometimes drawn toward independence, leaders need to remind themselves early in the day that they are not alone.

  • I arise and awake to a God who is ready to “pilot me,” “uphold me,” and “guide me” through the demands of my day.
  • I arise to a day where there are opportunities to partner with others in work that matters.
  • I arise, and I remember that I am not alone in my leadership journey.
